Background & Objective

The Ironclad Incursion represents the catastrophic escalation of the Ironclad Vanguard, originally a specialized strike force under the command of Colonel Valerius Stoneheart. Initially tasked with localized operations at Obsidian Ridge to neutralize a Fire Giant staging ground, the Vanguard’s mandate has expanded following the discovery of forbidden subterranean technologies—the "Void-Cores."

Now operating under the absolute authority of the Gear-Führer, a shadowy, mechanized sovereign, the Incursion has become a continental blitzkrieg. Their immediate target remains the Great Bellows, a massive giant-operated forge. However, intelligence reveals the Vanguard is no longer just destroying the forge; they are retrofitting it to mass-produce Steel-Sentinels. The party is hired as "Special Contractors" to infiltrate Obsidian Ridge, plant charges on the Bellows, and recover encrypted arcane-transmissions that might reveal the Gear-Führer’s long-term designs before the regional geopolitical order collapses.

Colonel Valerius Stoneheart

A high-ranking officer of House Valerius and the "Hammer" of the Incursion. Stoneheart is a traditionalist who views the giants as resources and the Gear-Führer’s new "Steel-Schutzstaffel" with secret resentment.

"Steel is a tool for the disciplined hand, not a replacement for the noble soul. We will break the giants, but we will do it with Kigum’s honor, not this... occult machinery."

Grand-Marshal Von Stahl

The "Scalpel" of the regime and head of the Steel-Schutzstaffel. He has undergone the "Interface Rituals," replacing much of his flesh with copper and gears. He is at Obsidian Ridge to oversee the "Void-Core" integration.

"Flesh is a design flaw. It weeps, it tires, it dies. Iron is eternal. The Gear-Führer’s vision requires us to be more than men."

  • Ideals: Absolute Purity of the Machine.
  • Flaws: Overwhelming arrogance and a complete lack of empathy.

Warmonger Grog

The Fire Giant chieftain of Obsidian Ridge. He treats the Incursion as an insult to his craft and sees the Iron-Walkers as "clattering toys" to be melted down.

"The little tin-men bring their hissing pots and clicking wheels to my mountain? I shall quench my hammer in their oil."

  • Ideals: Strength through Fire and Anvil.
  • Flaws: Underestimates the "soft-skins" and their technological advancement.

Rumors & Whispers

  • True: Colonel Stoneheart has been actively sabotaging Von Stahl’s supply lines to ensure the Kigum regular army remains the dominant force.
  • False: The Gear-Führer is a divine avatar of the God of the Forge, sent to lead the world into a shimmering age of peace.

The Setting: Obsidian Ridge

  • Sight: Shimmering heat waves distort the air, clashing with the thick, oily "Steam-Fog" emitted by Vanguard mechs. Snowflakes turn to soot before they touch the blackened volcanic glass.
  • Sound: The rhythmic, bone-shaking thud of the Great Bellows echoes like a heartbeat, interspersed with the shrill hiss of pneumatic vents and the distant baying of Hell-Hounds.
  • Smell: A pungent mixture of sulfur, scorched ozone, and the metallic tang of hot copper and heavy grease.

Encounters & Branching Paths

  • The Silent Infiltration (Stealth): Bypassing the Hell-Hound sentries. The party must navigate the "Steam-Fog" which provides heavy obscurement but requires DC 12 Constitution saves to avoid "Pilot’s Fatigue" (1 level of exhaustion on failure).
  • The Iron-Skull Ambush (Combat): A squad of Iron-Skull Mechanized Commandos (elite shock troops) intercepts the party. They utilize "Hive-Mind" tactics, sharing a localized aether-circuit that prevents them from being surprised if at least one sees the threat.
  • The Elemental Prince (Moral Choice): The "Great Bellows" is powered by an imprisoned Fire Elemental Prince. The party learns that the "Void-Core" tech is slowly siphoning the Prince's life to fuel Von Stahl’s cybernetics. Freeing the Prince destroys the forge but risks the elemental’s indiscriminate rage against the Vanguard and the party alike.
  • The Rivalry Exploited: Players find a cache of Von Stahl’s private transmissions. They can choose to deliver these to Stoneheart to gain his favor and a "Vanguard Commendation," or use them to blackmail Von Stahl.

Ecology

These are not mere soldiers; they are the "Teeth" of the Steel-Schutzstaffel. Fanatical veterans who have undergone partial Interface Rituals, their nervous systems are wired directly into their pressurized plate armor. They exist in a state of perpetual combat-readiness, sustained by nutrient-slurries pumped through their suits.

Tactics

Iron-Skulls fight as a single organism. They use their integrated aether-flamethrowers to flush enemies out of cover while their heavy shields form a "Phalanx of Iron." They prioritize spellcasters, using "Steam-Harpoons" to drag them into melee range where their hive-mind synchronized strikes are most lethal.

Aether-Powered Gadgets

  • Lore & Origin: Salvaged from the wreckage of the Vanguard’s "Clanker" exosuits. These devices represent the "Arcane-Dieselpunk Paradigm," where magic is refined into a liquid fuel.
  • Mechanics: Can be used to cast Identify or Detect Magic by burning a charge of aether-oil, though they occasionally hiss and sputter, releasing a cloud of obscuring steam.

Fire-Giant Shield

  • Lore & Origin: Forged by Warmonger Grog himself in the fires of the Great Bellows. It is etched with ancient runes that predate the Incursion.
  • Mechanics: This +1 shield provides resistance to fire damage. If struck by a melee attack, the wielder can use a reaction to release a burst of stored heat, dealing 1d6 fire damage to the attacker.

Narrative Outcomes

  • Success (Bellows Destroyed): The immediate threat of the raiding fleet is averted. However, the destruction of the forge triggers the "Panopticon Protocol"—the Gear-Führer now knows the party's faces and sends Von Stahl to hunt them.
  • Success (Prince Freed): The elemental levels the ridge. Stoneheart is forced to retreat, and the rivalry between him and Von Stahl turns into an open civil war within the Vanguard, providing the party a chance to escape.
  • Failure: The Incursion completes the retrofit. Within weeks, the first legion of Steel-Sentinels marches from Obsidian Ridge, marking the beginning of the end for the neighboring kingdoms.
